4Matix and The Case for ECM Migration Done Right

In this episode, Triad hosts David Blackburn of 4Matix, a company that has specialized exclusively in ECM (Enterprise Content Management) data migration since 2001. David explains that while the core challenges of migrating document-centric data have remained constant for 25 years, a new risk has emerged: organizations have unknowingly relinquished control of their data through encryption and third-party hosting, sometimes facing “ransomware-like” fees just to retrieve their own documents.

As a neutral, pure-play services provider, 4Matix builds trust by never competing with partners or selling software—only migrating data. David walks through the migration process, emphasizing the importance of working from database backups, using cryptographic hashing to verify file integrity, and preserving legacy document IDs for full auditability. He shares cautionary tales of scripted migrations that missed millions of documents and offers practical advice: clean up inconsistent indexing, apply retention policies, and—most critically—start planning early. Delaying only increases risk and reduces the quality of the final outcome.

The Many Reasons Organizations Need ECM Migration:

“So, we get brought in for a variety of different reasons… there’s the straight-up replacement… they want feature function, reduction in price, their old product has been deprecated… You have other customers who are being told that they have to get off of this platform because the database is no longer supported… Sometimes it’s a divestiture, or an acquisition. Two banks merge… one wins, have to pull the data in from the other one… So there’s a variety of reasons we get dragged into it…” in going there? What do we do first, second, third?”

Highly Regulated Data Is Our Daily Reality:

“We’ve been in healthcare, banking, insurance. So we’ve been in those highly regulated environments. All the time… data that we process. It’s PHI, it’s PII, you know, it’s non-public information. We have an entire set of engineers that are trained on how to handle that… our software stack, how we write to disk, all of that, it’s been vetted and approved by a lot of those organizations…”

The Skeletons in Your Legacy System:

“Yeah, there’s a lot of skeletons in these systems… no one really understands it. No one’s been there for the whole 10, 15, 20, 25 years when it got installed… you’ll see these anomalies… Oh, yeah, we did a conversion from 5 years ago, and they didn’t get everything… we try to get the conversion piece to happen at the same time. Because when you find those things, they need to be planned for in the new system… now you have to go back in and retool the system that you’ve just built. Which nobody wants to do.”

The Critical Third-Party Role: Aligning Legacy Data with New Systems:

“Absolutely the third party. And a lot of it’s just trying to inform everybody that this is what you have… when you’re mapping legacy to new, you need a destination for where these things are going to go… everyone kind of runs off on their own… you have to kind of draw them back and say, okay, your data set doesn’t necessarily conform to what you want to do… let’s define some rules, so our rules can fit what you want to do day forward.”

Defensible Disposition: Why Auditability Is Everything:

“At the end of the day, when you’re replacing or sunsetting a system, you need to have a defensible disposition… something that’s repeatable, something that’s auditable, and something that is not just kind of black box magic and hope… oh, we’re just gonna run a script… but no one has any means to check what it does. If it misses half a million documents… it doesn’t report, hey, I missed these… you have to be able to do that accounting… If you just keep systematically moving… with no checks, no balances, no auditability, you never know what you have.”

How 4Matix Ensures Every Document Arrives Intact:

“One of the things that we do that’s a little different than some is we try to work from data from the file system perspective and a database backup… We do cryptographic hashing on files, so that… hashing is going to be consistent all the way to the end. So we know what we started with is basically made it to its destination. We manage binary interrogation… to make sure that even though the system said it’s a TIFF and it’s a PDF… 5 years from now, when someone goes to view that, the viewer’s actually going to recognize it.”

The Cost of Not Knowing: How Scripted Migrations Fail Silently:

“If your retention requirements are 7 years… let’s not move over stuff that has either liability attached to it, risk… How are you gonna prove to me that this happened?… We talked to a customer… they had gone through and did a scripted conversion. They missed 10 million documents… How’d they find out? Dumb luck… System didn’t say it failed. People talk about failing silently, and that’s exactly what that is. You have no idea that it happened.”

Fixed Price, No Surprises: How 4Matix Scopes the Unscopable:

“It’s very hard to do… if you were to dive into that kind of conversation and want to know the exact number of pages… all those things get to be well beyond anyone’s scope. Project would never happen. So what we try to do is… we generally price fixed price to volume… You have a terabyte… we can agree to that… You’re using annotations or not, we don’t know… put a line item in there… if you have them, this is what it looks like. If you don’t, don’t.”

The One Question for Anyone Kicking the Can Down the Road:

“For customers that kicked the can down the road… what is the advantage of deciding to do this 6 months from now versus deciding to do it now?… Even if the core of the conversion doesn’t happen for 2, 3, 4 months from now… it’s the ability to plan… to get some of the skeletons… If you’re running a legacy system or a system that’s unsupported, that’s just pure unmitigated risk. Doing something today gives you time to plan, gives you time to implement, gives you time to react… allows you a window of time to get it done right.”
